Gemini Cooperation's 90% Reliability Resets the Bar for Carrier Networks

One year in, the Maersk-Hapag-Lloyd hub-and-spoke network is holding around 90% schedule reliability while the wider market lags far behind.

When Maersk and Hapag-Lloyd formally launched the Gemini Cooperation on 1 February 2025, the shipping industry greeted it with a mixture of curiosity and scepticism. The hub-and-spoke architecture the alliance chose was a deliberate departure from the high-capacity, port-heavy rotations that had become the industry norm. One year in, the operational numbers make a compelling case that the structural bet has paid off — even as the broader market forces the two carriers to defend those gains against significant headwinds.

The Reliability Numbers

Gemini reported industry-leading schedule reliability averaging around 90% across its East–West network in its first year, with key trade lanes such as Asia–North Europe and the Transatlantic exceeding 95%. For context, the combined Maersk and Hapag-Lloyd standalone services prior to the alliance were tracking at reliability rates in the mid-to-high seventies. In the November–December 2025 window, the combined Gemini figure reached 92.3% versus Maersk standalone at 76.7%–81.1% and Hapag-Lloyd standalone at 75.2%–76.6%.

Those figures are not simply statistical improvements. For shippers managing just-in-time production or retail replenishment cycles, a 15-percentage-point improvement in schedule reliability translates directly into reduced safety stock, lower expediting costs, and more predictable duty-accrual calculations.

How the Hub-and-Spoke Model Produces Reliability

The Gemini network operates 29 mainliner services and 29 intraregional shuttle services, built around a small number of jointly managed hub terminals. The logic is straightforward: by concentrating volume at fewer, more controllable hubs and running frequent, shorter shuttle connections, the alliance reduces the number of port calls where delays can accumulate and compound.

Conventional liner networks use long, port-intensive strings where a weather delay at port three of a twelve-port rotation can cascade through every subsequent call. The Gemini model insulates the mainliner from terminal variability at secondary ports by handling those connections on dedicated shuttle vessels operating on shorter, more flexible schedules. The mainliner protects its departure window; the shuttle absorbs variability at the spoke end.

The total fleet deployed is approximately 340 vessels carrying 3.7 million TEU of capacity, making Gemini one of the largest effective operator fleets on East–West trades. Both carriers also ranked among the lowest for average delay days when compared against twelve global carriers tracked by independent benchmarking services — a complementary metric confirming that the network is not only departing on time, but arriving close to schedule when it does.

2026 Enhancements

Hapag-Lloyd and Maersk announced targeted network optimisations for 2026, beginning with service adjustments in April. The stated goals are to strengthen coverage on key trades while preserving the reliability metrics that have become the alliance's primary market differentiator. Notably, Hapag-Lloyd's acquisition of ZIM is expected to channel additional vessel capacity into the partnership, widening the operational base without requiring fresh newbuild commitments at the top of the rate cycle.

The two carriers are also managing the ongoing Red Sea routing question as part of 2026 network planning. Their brief attempt to return ME11 to the Suez route in February 2026 — and the subsequent reversal — illustrated both the appetite for route normalisation and the difficulty of executing it reliably in a volatile security environment.

Financial Headwinds Behind the Operational Success

The reliability story sits against a backdrop of financial pressure. Maersk reported its first quarterly loss in two years in early 2026 and announced headcount reductions. Hapag-Lloyd, while reaching the upper end of its earnings forecast range (USD 21.1 billion revenue, USD 1.1 billion EBIT), is guiding for an operating loss in 2026 as freight rate erosion outpaces volume growth.

Market analysts project 2%–4% global container demand growth for 2026, against potential 4%–8% capacity overcapacity as new vessel deliveries land and Suez Canal normalisation — if and when it occurs — would release the latent capacity currently absorbed by longer Cape routings. Neither carrier can rely on rate recovery to offset the cost of the reliability programme; the value proposition depends on shippers choosing the network specifically for its predictability and paying a modest premium for it.

The Benchmark Effect on Rival Alliances

The broader consequence of Gemini's reliability performance is the pressure it places on rival alliance networks. The Ocean Alliance and the Premier Alliance both operate more traditional port-intensive strings with lower published reliability numbers. Shippers who have experienced a 90%+ service level and built their supply chains around it are unlikely to accept a reversion to 70–75% reliability without a significant rate discount. That recalibration of shipper expectations is a structural shift in how carrier selection will be made going forward.

Visibility Through Alliance Complexity

For freight managers booking across multiple alliances or using a mix of Gemini mainliners and shuttle services, the multi-vessel, multi-leg nature of hub-and-spoke routing introduces milestone complexity. A container moving from Shanghai to Hamburg via a Gemini shuttle-to-mainliner connection will generate events across different vessel operators, tracking systems, and port data feeds. Control tower platforms that normalise those disparate events into a single shipment timeline — and alert against the committed arrival window — remove the manual overhead that would otherwise be required to track cargo across the seam between shuttle and mainliner legs.
